Start with the audience and decision
Identify who will act, the recurring questions, available choices, reporting cadence, materiality, and required level of detail.
Build the performance narrative
Combine KPIs, actuals, budget, forecast, driver bridges, scenarios, risks, opportunities, and actions in a consistent sequence.
Run the management dialogue
Test assumptions, distinguish explanation from excuse, resolve conflicting definitions, and focus discussion on material decisions.
Close actions into the next cycle
Record owner, due date, expected value, status, and forecast impact; reopen unresolved actions in the next review.

What makes the result trustworthy?
Metric hierarchy
Connect strategic outcomes to operational drivers. Avoid dashboards where every measure is equally prominent or where a KPI cannot be traced to a definition and owner.
Narrative integrity
Charts, tables, commentary, and spoken conclusions must use the same scope and versions. Separate fact, estimate, assumption, risk, and recommendation.
Action closure
A red indicator without an owner and decision is decoration. Track whether actions occurred and whether the expected impact appeared.
DECISION EVIDENCE
Retain the assumptions behind the number
A result is reusable only when another person can understand its source, version, ownership, and decision context.
KPI definition, actual, budget, forecast, prior forecast, variance, trend, threshold, and owner.
Cause, recurrence, confidence, risk or opportunity, recommendation, and financial impact.
Decision, named owner, due date, status, expected result, realized result, and forecast treatment.
WORKED EXAMPLE
A monthly executive review
The first page shows revenue, margin, operating expense, cash, and forecast movement. The next pages explain only material drivers and scenarios. Each issue ends with a recommendation and owner; supporting cost-center, customer, product, and project detail remains available for drill-down rather than crowding the executive view.
